About Toni J Young

I build customer acquisition machines for the hardest markets.

Fifteen years of growth marketing across healthcare, home services, and software: paid media, search, conversion optimization, marketing automation, and the analytics that connect all of it to revenue. I have led teams of 8 and 11, directed more than $500,000 a month in advertising, and generated more than $55 million in revenue for the businesses I work with. I measure marketing the way a CFO does: cost per customer, revenue, and return.

The numbers behind the claim.

Six results. Three industries. One system.

  • $6,000 to $2,500: cost per customer for a healthcare provider, while scaling spend to $200K/month
  • $1,500 to $200: cost per qualified appointment for a home-services company, 70% show rate
  • 200%+: lead growth in one year from a documented testing playbook
  • +120% / +57% / -30%: signups, paid conversion, and churn for a software company in one turnaround
  • 50+ AI Overview citations: in one of the most competitive search categories on the internet
  • $300M+: in client revenue generated over 15 years

What I actually do?

Most marketers own a channel. I own the whole system: every step between a stranger’s first click and a paying customer, and the measurement that proves which step earned the money. The tools change by industry. The system does not.

Paid acquisition. Google Ads (Search, Performance Max, Demand Gen) and Meta, built and run by me, not delegated to an agency I supervise. I have managed accounts from a few thousand dollars a month to $200,000 a month, and more than $500,000 a month across a portfolio.

Search, including AI search. Fifteen years of SEO: 500+ page-one rankings across one client’s three sites, thousands of transactional keywords across 20+ organizations, and an early, working method for AI-search optimization: entity maps, structured data, and Knowledge Graph presence that get a company cited by Google AI Overviews and answer engines.

Conversion and lifecycle. Landing page and funnel testing on everything I touch; email, onboarding, and retention programs that move trial-to-paid and churn; CRM integration so real outcomes feed back into the ad platforms; and automated, agent-based workflows that answer a lead in minutes, qualify it, and book it.

AI-assisted marketing operations. Since 2023 I have run research, creative development, audits, and reporting as AI-assisted pipelines (Claude Code, Codex), so a small team can test at the pace of a large one.

How I work?

I came to marketing from twelve years as a software test engineer, and it shows.

  1. Measure what makes money, not what makes noise. Every system I build is instrumented from first touch to revenue. If a channel cannot prove its cost per customer, it does not get budget.
  2. Prove it where it is hardest. Much of my record is in categories with the strictest ad policies and the most expensive clicks in marketing. A playbook that works there works anywhere, and I have carried the same one into home services and software with the same results.
  3. Build systems, not campaigns. A campaign ends. A system keeps producing after I have moved on to the next problem.
  4. Stay hands-on. I set strategy with founders and executive teams, and I still build the landing page and read the search terms report myself. The two are not separate jobs.

Three companies. Three industries. Same playbook.

A healthcare provider: from startup to a waiting list.

Sanctuary Clinics was a 17-bed mental health and addiction treatment startup when I became its fractional CMO in 2021. I own the entire marketing function: the Google and Meta programs, three websites, the CRM automation, and a testing cadence that grew lead volume more than 200 percent in a year. Cost per customer fell from $6,000 to $2,500 while spend scaled to $200,000 a month. The organization grew to 59 beds across two countries and has held a waiting list for more than six months.

A home-services company: cost per appointment from $1,500 to $200.

A roofing company was paying $1,500 per sat appointment. I rebuilt the acquisition system end to end: creative testing on Meta and Google, new landing pages, and automated workflows that answered every lead in under five minutes, qualified it by text, booked it, sent reminders, and recovered no-shows. Cost per qualified appointment dropped to $200 with a 70 percent show rate.

A software company: a turnaround led by the numbers.

Dubsado, a bootstrapped B2B SaaS, brought me in as fractional CMO to consolidate a marketing function split between the founder and a director. I restructured and led a team of eight, reset strategy and measurement, and rebuilt the lifecycle: trial signups up 120 percent in six months, trial-to-paid conversion up 57 percent, churn down 30 percent, organic traffic up 210 percent.

Toni J Young Background

Mathematics degree, computer science minor, University of Texas at Austin. Twelve years as a software quality assurance engineer at Agere Systems, later LSI Logic, promoted from intern to senior engineer, building the automated test systems that shipped semiconductor products. I taught myself SEO on a side business in the mid-2000s, ranked well enough that treatment centers started calling, and in 2011 founded Alpha Recovery Marketing to serve them full time. Over a decade the agency worked with more than 20 centers, earned page-one rankings for thousands of keywords, and repeatedly cut cost per acquisition 40 to 50 percent, often by fixing the intake side: landing pages, call routing, the scripts admissions teams use on the phone. In 2021 the agency became 365 Growth and the work became whole systems instead of campaigns. I live in Allen, Texas, in the Dallas-Fort Worth area.
